Decision in one sentence: commission a controlled 90-day pilot based on a 15–18-bay audited racket-rental locker plus one separate cashless consumables machine; do not buy an oversized all-in-one unit or sign a five-year non-cancellable contract until real Trentham demand, failure rates and service response have been measured.
1. Executive conclusion
The concept is viable, but a genuinely low-staff operation should not be confused with a venue that has no human response. Modern systems can accept payment, issue a code, open a compartment, confirm product delivery, monitor stock, alert on faults, change prices, isolate a broken selection and—in some configurations—reboot equipment remotely. They cannot clear a crushed ball tube, repair a broken locker hinge, clean a spill or judge whether a racket has been damaged. A trained local responder remains necessary, even when there is no permanent front desk.
The recommended design deliberately separates returnable assets from sale stock. Rackets need individually auditable compartments, transaction and access logs, presence or weight sensing, an overdue workflow, and a fair damage-review process. Ball tubes, overgrips, sealed drinks and packaged snacks require reliable product delivery, cashless payment, stock telemetry and rapid failed-vend refunds. Combining both into one cabinet may save floor space, but it creates a single point of failure and can lock the operator into one supplier’s payment, software and service contract.

The all-in planning budget for this pilot is £12,846–£28,865, with a base case of £19,195. That includes the connected locker, installation, power/data works, incremental UPS/network/CCTV controls, two cashless readers and account setup, opening stock, compliance/SOP setup, branding/signage and contingency. It assumes the consumables machine is leased rather than purchased.
The illustrative model produces base-case annual gross sales of £35,640, annual operating contribution of £12,246, break-even gross sales of £14,987 and simple payback of 1.6 years. These are planning outputs, not forecasts: the revenue case depends on editable assumptions of ten racket rentals, four ball-tube sales, two grip sales and ten drink/snack transactions per day. The attached workbook exposes every assumption and shows low, base and high cases.
2. What the Uttoxeter benchmark establishes
Your Padel Uttoxeter currently advertises seven indoor padel courts, three pickleball courts, Playtomic-only advance booking, opening until 23:00 on weekdays, rackets for hire, balls for sale and an on-site drinks fridge. It also directs customers to staff for racket purchases and states that some sessions include equipment.1 The council planning evidence is particularly useful because the underlying proposal described an online-booked leisure venue with a small reception, racket and ball sales, vending, changing areas and limited staff facilities. The original application described six padel and two pickleball courts within 3,132 square metres, while the live website now advertises a larger court count. This discrepancy means the planning record is a design benchmark rather than an as-built certificate.2
The relevant lesson is not that Trentham should copy Uttoxeter’s front desk. It is that a six-court-plus facility creates enough player throughput to justify convenient equipment fulfilment, while much of the customer journey is already digital. The principal opportunity is to remove routine hand-offs—taking payment, finding a hire racket and selling a ball tube—without removing safety, safeguarding, cleaning, coaching or incident responsibilities.

3. Recommended customer journey
3.1 Court and venue access
The player books and pays for the court in Playtomic. Playtomic officially supports integrated door keypads and court lighting through named hardware providers. A unique match code can be generated for the connected courts, with configurable access and lighting windows.3 That access-control capability belongs to the wider venue architecture; it should not automatically be assumed to control a separate rental locker.
3.2 Racket rental
The player either selects a racket at the locker and pays there, or purchases a Playtomic Racket Rental Extra only where a certified and tested fulfilment link exists. The locker assigns a compartment, records the transaction, opens the bay and verifies collection. At return, the system should verify presence or expected weight, record door closure and issue a digital receipt. A mismatch must create a review case—not an automatic punitive charge—until logs and CCTV are checked.
3.3 Balls, grips and refreshments
The player buys from the consumables machine. The selected item must pass a delivery sensor before the transaction is treated as complete. If it does not drop, the machine should retry only within the supplier’s safe logic and then reverse or refund the payment. High-risk or bulky items are excluded from the day-one range.
3.4 Help and incident response
Every machine face and locker screen should display one prominent help route: QR, phone and short reference number. The remote duty manager sees the machine ID, transaction and bay/selection, then follows the incident playbook. A spare rental bay and spare rackets provide an immediate workaround while a faulty compartment is isolated.

4. The hardware specification
4.1 Rental locker
The day-one locker should provide 15–18 racket-sized compartments, but only 10–12 should hold live rental stock. The remaining bays are useful for growth, quarantine, repair swaps and customer recovery. A 30-bay unit is unnecessary until measured demand demonstrates that smaller capacity is constraining sales.

No Strings publishes 15-, 18- and 30-racket options and a 30-bay unit measuring 1,590 × 500 × 1,550 mm, weighing 150 kg and rated at 100 W.4 Quicksand publishes 15-, 20- and 30-racket Vendbox formats and advertises rental periods, pricing and security deposits.5 Vpod describes PIN, QR and app access, transaction logs and equipment-hire workflows.6 These are credible shortlist candidates, but their public pages do not resolve the most important question: exactly how a returned racket is verified. The tender must require a live demonstration.
4.2 Consumables machine
The consumables cabinet should be cashless, telemetry-enabled and adjustable for real product packs. A supplier must test the exact ball tube, grip pack and bottle formats before order. The day-one range should remain intentionally narrow.

No Strings offers 80- and 160-tube ball/accessory cabinets with four spiral trays, up to eight selections and delivery sensors. Its 160-tube unit is 1,920 × 1,185 × 865 mm, weighs 250 kg and is rated at 100 W.7 Quicksand’s compact Advanced XS is advertised at up to 120 ball tubes, while larger configurations combine cabinets and locker modules.5 General UK suppliers offer lower-risk refurbished or leased combination cabinets, which may be more sensible for an unproven site than a large padel-branded unit.
4.3 Payment terminals
CEMA publishes a Nayax VPOS Touch at £450 ex VAT, with a £10 monthly subscription, a 2.95% transaction charge and normally £45 plus VAT for new-account KYC/AML administration; delivery and installation are extra.8 Cantaloupe publishes monthly service from £9 and processing below 2.5%, with purchase, lease-to-own and £0-upfront routes.9
The selected quote must show the complete merchant cost rather than a headline rate: hardware, installation, SIM/connectivity, software, minimum monthly charge, PCI responsibility, refunds, chargebacks, payout timing, settlement reports, termination and replacement of failed readers.
5. Playtomic: what integrates and what does not
Playtomic natively supports four Extras: racket rental, balls, overgrips and water. The venue sets the price and tax treatment, and players can buy the Extra during booking. Playtomic expressly states that the club remains responsible for sale and distribution.10
The current public Club API is read-only, available to Champion or Master plan clubs, and provides booking data rather than the ability to create, alter or cancel a booking. It is typically rate-limited to one call per minute. Playtomic is also tightening access to unauthorised third-party automations through Playtomic Connect.11 Consequently, the business should not build an unofficial script that scrapes club credentials or assumes a booking Extra can open a locker.

A later integration may reconcile booking IDs and equipment transactions for reporting, loyalty or customer service. The pilot should first prove the basic physical workflow.
6. Remote monitoring and the computer-technology stack
The minimum resilient design uses independent payment connectivity plus a managed venue network. Payment terminals with built-in 4G should not depend solely on public Wi-Fi. The machine and locker controllers sit on a dedicated IoT VLAN, separate from guest Wi-Fi, office systems and CCTV. A UPS supports the router, switch and controllers long enough for a controlled interruption; a remotely switched power unit permits a one-time controlled reboot. Repeated power cycling is prohibited because it can corrupt devices and obscure the real fault.

Remote staff should be able to see whether the fault is payment, network, controller, compartment or product-delivery related. They should be able to refund, isolate a selection, release a spare bay, notify affected customers and create a supplier ticket. A local runner should hold controlled access to the machine service area and be trained to replenish, clean, inspect, isolate power safely and clear only approved simple jams.
7. The physical-jam problem
A physical jam is the point at which software stops being a complete solution. The correct design is not to pretend every fault is remotely fixable; it is to minimise jams, detect them quickly and restore the customer without waiting for the repair.
- The machine’s delivery sensor detects that the product did not fall.
- The payment is automatically reversed or the remote operator refunds it.
- The affected selection is taken out of service after the defined repeat threshold.
- The customer receives an alternative selection or a refund within 15 minutes.
- A trained local responder attends within four hours during peak trading, or the next planned service window off-peak.
- The responder isolates power where required, clears only approved obstructions, records the product and tray, photographs the result and tests one vend.
- Repeated jams trigger a planogram or packaging change, not repeated manual clearing.
Vending Sense states that unsupported ad-hoc repair can average £250 for the first 30 minutes and £45 per half-hour thereafter. It also markets eight-hour engineer call-outs, 24/7 support and a high telephone-fix rate, though these are supplier claims that must be written into a postcode-specific SLA.12
8. Supplier landscape
No single public source currently proves all requirements. The shortlist should therefore be built by component and operating model.

No Strings lists multiple UK partner sites, including Cotswold Padel, Padel People, Farm Padel, NET. Padel and others.13 That is useful evidence of deployment, but it is not evidence of sales performance, uptime or customer satisfaction. Procurement should include at least two live reference calls, including one venue that regularly operates without reception staff.
An imported combined machine is publicly advertised at €14,500 ex VAT plus approximately €2,350 for shipping, destination costs, customs clearance and duty before UK installation and VAT.14 The price is not the decisive issue: a one-year parts warranty and lifetime remote support do not equal a local engineer carrying spares in Staffordshire.

This is a budget-class estimate of approximately ±30%, not a supplier quote. It excludes recoverable VAT, financing, corporation tax, depreciation, full-venue broadband/CCTV, court-booking software, bar/café infrastructure and the wider premises fit-out.
9.2 Annual operating costs
The base case allows £8,886 per year for fixed vending/locker operating cost before product costs and card fees. The largest component is three hours per week of replenishment, cleaning and audit time at a loaded £16 per hour. This is deliberate: unattended retail still consumes labour even when no one stands behind a counter.

Published UK anchors support general cabinet pricing from approximately £25–£27 per week for a refurbished unit and from £35 per week for a new combination machine.15 Selecta publishes new machine purchase prices of approximately £4,000–£15,000 and rental between £80 and £400 per month depending on model and contract.16 These figures are useful for budgeting but do not replace an installed padel specification.

The low case remains positive because it also assumes lower service, labour and installation cost; it should not be interpreted as downside protection under a fixed five-year high-spec contract. The most important workbook is therefore the two-way sensitivity table. At the base cost structure, only two racket rentals and one ball sale per day produce an annual loss of roughly £200; five rentals and two ball sales produce approximately £4,356 contribution, while ten rentals and four ball sales produce the £12,246 base case.
9.4 Procurement economics
The workbook compares three routes over five years. Under the base demand case, the managed revenue-share route has the lowest upfront requirement but less upside. The hybrid route provides the best balance between control and capital, while full ownership produces only modest additional five-year value because a £6,000 purchased cabinet replaces a £1,820 annual lease.

The managed figures assume a 25% venue share because public suppliers confirm revenue share without publishing the percentage. That input is illustrative and must be replaced by a quote. No procurement decision should be made solely from this table.
10. UK compliance duties for the pilot
Selling or storing food and drink requires registration of the site as a food business with the relevant local authority at least 28 days before trading. This applies even where the products are sealed and sold without face-to-face contact.17 Registration is free, but operating controls are not: the venue still needs stock rotation, temperature checks where applicable, traceability, cleaning, pest checks and recall procedures.

The day-one compliance design is deliberately simple: manufacturer-sealed sporting goods, water and packaged snacks; no fresh food, no venue-packed food and no age-restricted product.

The remote role may be combined with the wider venue duty function; the local runner can be a scheduled cleaner/host or nearby on-call staff member. The model includes three hours per week for routine replenishment, cleaning and audit, not emergency call-outs.

The tender should require five-minute acknowledgement for customer-blocking faults, a 15-minute customer workaround, four-hour peak-response for simple physical jams and no more than eight hours for a supplier engineer to attend a critical unit fault. These are procurement requirements, not claims that every supplier already meets them.
13. Pilot plan and decision gates
Stage 1: specification and quotations — weeks 1–3
Issue one identical requirements schedule to Quicksand, No Strings, Vpod, a conventional UK vending supplier and at least one alternative connected-locker provider. Require line-item pricing, five-year total cost, integration statement, SLA, customer references, data export, termination, insurance and accessibility information.
Stage 2: physical proof of concept — weeks 3–5
Test real racket dimensions, wrong returns, empty returns, door obstruction, failed payment, lost phone, network loss, power restoration, remote release, refund and export. Test actual ball tubes, grip packs and drinks in the selected cabinet. Reject any supplier unwilling to demonstrate failure states.
Stage 3: installation and soft launch — weeks 6–9
Complete food registration if selling drinks/snacks, electrical/fire checks, DPIA/privacy documentation, CCTV signage, rental terms, SOPs and staff training. Operate a two-week soft launch with restricted hours and daily review before extending to full venue hours.
Stage 4: 90-day measured pilot

- Where are data hosted, who is processor/controller, and how are data exported at termination?
- What is the Staffordshire engineer coverage, response time and spare-parts stock?
- What preventative maintenance and cleaning are required, and who performs each task?
- What warranty applies to locks, screens, refrigeration, readers and controllers?
- What are the early-termination, relocation, assignment and renewal terms?
- Can the operator change prices and products without paid supplier intervention?
- What accessible features and equivalent assisted channel are provided?

Each video should show the real installed equipment, include the machine/bay identifier, explain what the trainee must not attempt, and end with the escalation route. Version numbers, approval date and next review date should appear on screen and in the SOP register.
16. Final recommendation
Proceed with quotations and a 90-day pilot, but make the award conditional on a live failure-state demonstration and a written Trentham service SLA. The recommended starting position is:
One 15–18-bay connected racket locker, loaded with 10–12 durable hire rackets, plus one leased cashless combination cabinet carrying ball tubes, packaged overgrips, water and a narrow snack/drink range. Use separate payment and telemetry, resilient network connectivity, visible customer help, remote refund and bay-release capability, and a trained local responder.
This design achieves most of the labour saving without forcing the business into an untested all-in-one platform. It can later expand to more bays, retail collection or a broader smart shop, but only after the first 90 days produce real Trentham data.
